How to build a company brain.
The goal is not to collect more documents. The goal is to create an operating memory that helps the company understand what is true, what is broken, what matters, and what should happen next.
Seven layers.
List the sources that actually describe the business: calls, emails, CRM, docs, SOPs, scorecards, project notes, financial signals, and customer/client context.
Convert the source material into clean text, structured records, and citations without exposing private internals publicly.
Map the people, teams, clients, companies, projects, promises, issues, decisions, and dates that matter.
Translate raw source material into meaning: priorities, risks, blockers, owner gaps, repeated problems, and unresolved decisions.
Identify the operational problem before choosing a tool: broken handoff, unclear owner, quality issue, delayed follow-up, overreliance on founder judgment, or expensive manual work.
Prioritize the work by expected value: revenue protection, speed, quality, reduced operating expense, better conversion, or lower founder drag.
Every insight needs an owner, date, confidence level, action, and check window. Otherwise it becomes another note.
